How to Run Your Podcast Like a Business: The Systems We Built From Our Own Show

Ask anyone who has kept a podcast going past the first few months and they’ll tell you the same thing: the talking is the easy part. The hard part is everything around the mic. Pitching sponsors. Booking guests and getting them their prep notes. Turning one recording into a week of posts. Remembering who paid, who didn’t, and what you promised which brand. Building a system for every one of those jobs from a blank spreadsheet is where a lot of good shows quietly stall.
We run into all of it every week on The Cigar Guys Podcast, and those weekly jobs are exactly what our template kits were built around. Here’s how we think about the business side of a show, area by area, and where the kits in our Payhip store fit in.
Start With the Questions, Not the Software
Running your show like a business doesn’t mean hiring staff or paying for a stack of expensive apps. It means you can answer a handful of plain questions without digging through your inbox:
- What came in this month, from where, and what did it cost to make?
- Which sponsors have I pitched, and who’s due a follow-up?
- Which guests are booked, and do they have what they need before we record?
- What’s going out this week, and which episode did it come from?
- What did I promise a brand or client, and did I deliver it?
If those answers live in your head, every one of them takes longer than it should. One consistent template per job usually fixes that, and it’s the whole idea behind the kits.
The Short Version: Start With the Bundle
If your show is at the stage where sponsors, guests and repurposing are eating your week, the Podcast Business Template Bundle (3 Kits) is the one we’d point you to first. It’s $69 and puts three kits in one download: the Podcast Sponsorship Kit, the Podcast Content Repurposing Kit and the Podcast Guest Booking System. Bought separately those three come to $97 at current store prices ($49 + $29 + $19).
If you handle more than the show itself, like income tracking, client work or event coverage, the Creator Business Template Library (All 10 Kits) is $149 and includes every kit we make. Bought one at a time, all ten add up to $360 at current prices.

The Money Side: Sponsors, Brand Deals and Income
Sponsorships. Before you quote anybody, know your cost floor: what an episode really costs you in hosting, tools, editing and time. The Sponsorship Kit ($49) starts right there. Its pricing calculator works out that floor, gives you an estimate range based on CPM assumptions you enter yourself, and helps you shape Starter, Standard and Premium packages. Around it you get a media kit template, a proposal you tailor to one sponsor at a time, outreach and follow-up emails, a prospect and deal tracker that dates your next follow-up for you, and a post-campaign report with a renewal proposal. Want to kick the tires first? There’s a free Sponsor Rate Calculator + Pitch Email Starter in the store too.
Brand deals. If you work with brands on social content instead of (or alongside) podcast reads, the Brand Deal Tracker ($29) covers the pipeline, deliverables, usage rights and exclusivity, invoices, and 12 email templates.
Income and expenses. The Creator Business Dashboard ($39) is built for anyone earning from more than one place: sponsors, affiliates, products, client work, platform payouts. You log income and expenses, and the dashboard shows the month’s income, fees, expenses, profit and margin, income by source, goals against actuals, and audience numbers by platform. Two details we like: only income marked Received counts toward totals, so a pending invoice can’t make the month look better than it was, and downloads, views and impressions stay in separate columns, because they measure different things.
The Show Side: Launch, Guests and Repurposing
Launching. The Podcast Launch Kit ($39) has a show planning workbook, a launch budget, and a 41-task, 30-day launch checklist that dates itself from your launch day. It’s sold separately from the 3-kit bundle.
Guests. Guest booking falls apart fast when it lives in old email threads. The Guest Booking System ($19) gives you a guest tracker, 8 outreach and follow-up emails, an intake form, reminders and interview prep, so nobody is scrambling the night before a recording.

Repurposing. One good episode can feed a week of content if you have a process. The Content Repurposing Kit ($29) lays out an 11-step workflow for turning an episode into clips and posts, with 9 AI prompts that include accuracy guardrails, a content calendar and a quality-control checklist. If you’re curious how we’ve thought about this over the years, we’ve written about using AI to speed up podcast clips and about editing our short-form content in CapCut.
The Business Around the Business
Plenty of podcasters also run a small business, take client work or cover events. Four more kits in the library handle that side:
- Small Business Social Media Content Planner ($29): a year plan, key dates, a post planner, a week view and 24 caption templates.
- Event Media Coverage Kit ($39): a run of show, shot list, interview and release templates, a posting schedule and a client recap.
- Freelance Service Business Kit ($49): a pricing worksheet, client CRM, proposal, scope of work, invoices and 17 emails.
- AI Employee Setup Kit ($39): a task audit, AI role descriptions, a prompt library, SOPs, guardrails and a QA log, so you decide what an AI assistant does and you check its work.
What Comes in Every Kit
Each kit downloads as its own ZIP with the same layout:
- A Start Here guide that tells you which file to open first.
- A completed example for a fictional business, so you can see what “done” looks like before you fill in your own. The example businesses and numbers are made up; they show how the files work, not what to expect.
- A license for your own personal or business use (no reselling or sharing the files).
Files come as .xlsx, .docx and .pdf and work in Excel and Word, Google Sheets and Docs, or LibreOffice. No macros, no add-ons.
And to be straight about what they aren’t: the kits don’t connect to your podcast host, bank or social accounts, and they don’t send emails or invoices for you. You stay in charge and enter your own numbers. Contract, release-form and privacy templates are starting points, not legal advice. No template can promise sponsors, followers or income, and these don’t.
Where to Start
Pick the job that’s costing you the most time right now and set that one up first. If it’s sponsors, guests or repurposing, the 3-kit bundle covers all three. If you’re running the whole operation yourself, the full library has everything. Or just browse the full store and grab the single kit you need.
Questions, or a file that won’t open? Email info@thecigarguys.com. These are instant digital downloads, so sales are final, but if a file is broken or missing we’ll fix or replace it.
